Situation
Allonia (founded as Aleia) was a seed-stage shop of about 20 people with consulting and data-science DNA. It was pivoting to a sovereign AI-as-a-service platform while cash still pulled toward custom algorithms.
Insight
Management wanted every deal to include services. The product-marketing job was to separate the platform product line from algorithm consulting, choose platform-first over premature vertical apps, and force catalog pricing the company resisted. Sovereignty won public-sector trust. It could not substitute for a stable product under a Series A clock.
Goals
Awareness for a Series A narrative (Gartner, events, site). Strategy artifacts: ideal customer profile, 2022 adoption themes, positioning. Go-to-market operations in HubSpot. Commercial launch around Big Data Paris. Non-goals: owning the delivery backlog or becoming a services shop.
Achievement
Aleia listed as Representative Vendor in the 2022 Gartner Market Guide for Multipersona Data Science and Machine Learning Platforms. I authored positioning, the launch brief, and a marketing plan (250,000 euro / 2022). HubSpot and website product-pivot. No product deals closed in tenure — that is the honest score.
Learnings
Lock positioning, target, and channels before aligning communications and roadmap. Staff operational marketing. Secure budget against outcome targets. Keep a promise-versus-facts table before launch claims. Cut the community / datahub segment when collaboration features and cycle time were too heavy.
I said no to the community / datahub-style segment (too complex; Agdatahub was never really Aleia’s technical solution). We facts-checked launch benefits rather than overselling a platform that was still at proof-of-concept maturity.
